What the RACI contains

The vault proposes an AI governance RACI sheet covering common activities: source onboarding, prompt review, access control, change release, answer validation, incident handling, and metric tracking.

It is designed for teams already feeling friction between IT, business, compliance, security, and operations but that have not yet translated that friction into explicit ownership.

How to use it without over-bureaucratizing the program

The best way to use it is to start with one concrete workflow, such as a support or quality RAG copilot, and assign real owners instead of generic labels such as 'the data team'.

Once the RACI is mapped onto a live case, gaps appear quickly: changes with no approver, sources with no owner, or incidents that everyone sees but no one closes.

Where it creates operational value

It creates value when the organization needs to accelerate deployment without multiplying risk. A clear RACI reduces blockers, avoids circular approvals, and leaves traceability for internal audit or executive review.

It also structures the conversation about what should be centralized and what can remain in business teams with defined guardrails.

When a sheet is not enough

It is not enough if the company is unwilling to support the model with minimum rituals: change reviews, incident tracking, and owner updates as the system evolves.

It is also a mistake to export the same RACI to every use case. An internal assistant and a customer-facing workflow do not need the same control level.

From there, implementation becomes more valuable when the RACI is connected to real changes, permissions, and operating metrics.
