Roadmap: from AI pilot to auditable production

No innovation theater: diagnosis, architecture, controlled pilot, and hardening — with clear owners.

Why pilots die

No business owner, dirty data, no “ready for production” criteria, and zero security plan. The pilot impresses in the room and does not survive Monday.

Kodex phases

We work in four phases with auditable deliverables: diagnosis, architecture, KPI-backed pilot, and hardening (security, observability, runbooks).

  • Diagnosis: processes, data, risk, expected ROI
  • Architecture: stack, limits, integrations
  • Pilot: closed scope + metrics
  • Production: controls, support, continuous improvement

Governance from day one

Every milestone has a RACI. Risk and legal join before go-live. You do not “add compliance at the end”: you design with evidence from the first sprint.

Signal that you are ready

There is a process owner, quality thresholds, a rollback plan, logs, and a support channel. If one is missing, it is still a pilot — and it is fine to name it that way.
