In many organizations, sensor projects are justified by visibility and knowledge projects by document efficiency. That separation hides the more valuable opportunities: decisions where the signal alone is insufficient and the document alone arrives too late.

The ROI matrix exists to identify those high-impact intersections.

Two axes that actually change the case

The matrix crosses frequency of relevant signal with cost of interpretation. If both are low, the case does not deserve priority. If both are high, a strong opportunity often appears to combine telemetry with operating knowledge.

  • Frequency: how often the signal or exception occurs.
  • Interpretation cost: time, error, or impact of deciding badly.
  • High priority: repeated cases where the decision depends on technical context.

Where real ROI usually shows up

Strong ROI tends to emerge in maintenance, quality, troubleshooting, and internal technical support. There, every alert, incident, or out-of-range reading requires a procedure, history, or tolerance criterion.

That combination shortens response time and avoids improvised decisions, which is where value is truly released.

What cases should wait

If the signal rarely occurs, if interpretation is already trivial, or if the process does not even leave a minimum trail, combining sensors with knowledge may be premature. The matrix is also useful for disciplined rejection.

Not everything needs contextual AI. Only what changes an expensive or recurrent decision.

How to use the simple calculator
