Executable AI in action: MCP integration with ERP and CRM
A concrete walkthrough: permissions, MCP tools, delivery milestones, and what leadership should watch on the dashboard.

The business problem
A sales team closed orders while operations worked with stale stock. The pilot “AI chat” never touched ERP or CRM: it generated text, not orders. Leadership wanted less friction and more traceability.
MCP design under governance
We defined bounded tools: stock lookup, conditional reservation, CRM opportunity creation, and human escalation when risk crosses a threshold. Each tool with role, rate limit, and log.
The agent does not have “full access”: it has a minimal catalog to complete the order flow with evidence.
Inventory: read + reservation with rules
CRM: write only to approved fields
Human-in-the-loop on exceptions
Milestones and leadership readout
Weeks 1–2: systems map and permissions matrix. Weeks 3–4: MCP tools in staging with fixtures. Weeks 5–6: controlled pilot with metrics — cycle time, errors avoided, human interventions.
The dashboard does not show “tokens used”: it shows reconciled orders, exceptions, and mean time to confirmation.
What the client takes away
A reusable pattern: new MCP tools are added without rewriting the agent. Security and audit travel with the design. The delivery partner (Kodex) leaves an operable asset, not a slide deck.
